H&M needed a strategy and solution architecture that would let it onboard and launch influencer campaigns at pace, fully connected to its production and backend systems.

We stepped into a hands-on CMO, CTO, and COO role, managing development and tech partners on H&M's behalf to deliver a bespoke Shopify build integrated with ERP, WMS, CRM, and 3PLs.

H&M is one of the world's largest fashion retailers, with thousands of stores across dozens of markets and a commitment to making fashion accessible and sustainable. Its assortment spans designer collaborations, sportswear, wardrobe essentials, beauty, and accessories - but scaling a fast-moving, influencer-led growth channel meant the brand needed infrastructure that could keep pace with its ambition.

Heur took on end-to-end ownership of the project, sitting across strategy, technology, and operations to design a system that could support rapid, repeatable influencer launches rather than one-off campaigns.

Challenge

Scaling influencer partnerships at H&M's size meant solving problems that went well beyond marketing. Key challenges included:

  • Disconnected Systems: Campaign launches weren't integrated with core production and backend infrastructure, slowing everything down.
  • Manual Onboarding: Without a repeatable framework, each new influencer partnership required bespoke setup rather than a scalable process.
  • Fragmented Ownership: The project spanned commercial, technical, and operational disciplines, requiring a single team capable of managing all three in parallel.
  • Speed-to-Market Pressure: The business needed campaigns capable of launching within weeks, not months, to capitalise on influencer moments.

    Rather than treating influencer launches as isolated marketing moments, we built the underlying infrastructure to support them as a scalable, repeatable growth channel. This gave H&M the ability to launch faster, operate more efficiently, and turn influencer activity into a sustained driver of revenue growth.
